The B2B marketing stack: tools are not the strategy

The B2B marketing stack: tools are not the strategy

There are more marketing tools than ever, and picking the "best" one in each category is the wrong problem to solve first. A flawless stack of disconnected tools produces the same as a misaligned team: a lot of work, little result. What decides the outcome is not which tools you own, it is how they connect. Still, it helps to map the categories a B2B operation needs to cover.

By function, not by brand

  • Analytics and measurement. The foundation: knowing where traffic comes from, what converts and what revenue it generates. Without this layer, every other decision is blind.
  • SEO and intent research. Finding the terms your buyer searches and understanding the organic competition. It feeds content and acquisition.
  • CRM. The centre of the system. It is where contacts, pipeline and history live, and where everything else should connect. Without a CRM, the stack is a set of islands.
  • Marketing automation. Nurturing, segmentation and behaviour-driven communication at scale. It only works well sitting on the CRM.
  • Content and creation. Producing content and creative. Useful, but a means, not the engine.
  • Social media management. Scheduling, monitoring and response. It gains value when tied to the CRM.
  • Project management. For the team to execute in an organised way. Important for operations, neutral for strategy.
  • Generative AI. Accelerates content and analysis tasks, but on top of data and process, not in a vacuum.

The criterion that matters: integration

The right question when evaluating any tool is not "is it the best in its category?", it is "does it connect to the rest of my system?". A mid-tier tool that is well integrated almost always beats an excellent tool that lives in isolation, because the value is in the flow of data between them, not in each one on its own.

That is why many operations converge on platforms like HubSpot: not because each module is the best on the market, but because they are natively connected.

A note on "free tools": free is a fine way to start and to validate. It is a poor way to run an operation that has to scale, because the ceiling is low and the pieces rarely integrate. The cost that matters is not the licence, it is the data that never flows between disconnected tools.

How SmartLinks approaches this

We do not start with the stack. We start with process and measurement, and only then decide which tools serve them and how they integrate. Technology is a consequence of strategy, not the starting point. That is the logic of our Revenue Operations work.

If your team keeps adding tools but the data does not flow between them, you have a stack, not a system. The Diagnosis shows the difference.
